{"id":11509,"date":"2022-02-21T09:00:00","date_gmt":"2022-02-21T08:00:00","guid":{"rendered":"https:\/\/www.kazuki.eu\/?p=11509"},"modified":"2024-07-15T15:47:39","modified_gmt":"2024-07-15T13:47:39","slug":"cle-autonomie","status":"publish","type":"post","link":"https:\/\/www.kazuki.eu\/consulting\/2022\/02\/21\/cle-autonomie\/","title":{"rendered":"Cl\u00e9 3 : Autonomie au travail"},"content":{"rendered":"<p>Nouveau th\u00e8me, nouveau levier du bien-\u00eatre au travail.\u00a0 Cette 3<sup>\u00e8me<\/sup> cl\u00e9 concernant l&rsquo;autonomie au travail n\u2019est pas si simple \u00e0 introduire dans l\u2019entreprise.<\/p>\n<p>En effet, elle n\u00e9cessite un ajustement dans la posture des managers.\u00a0 C\u2019est introduire le <a href=\"https:\/\/www.kazuki.eu\/leadership-collaboratif\/\" target=\"_blank\" rel=\"noopener\">management collaboratif<\/a> dans la structure, l\u00e2cher-prise sur le management directif et coconstruire.<\/p>\n<p>Alors si le CEO est investi par cette noble d\u00e9marche, ce n\u2019est pas toujours le cas au niveau de tous les membres de la ligne hi\u00e9rarchique.\u00a0 Peut-\u00eatre cela demandera une mise en place d\u2019<a href=\"https:\/\/www.kazuki.eu\/academy-formations-ateliers\/\" target=\"_blank\" rel=\"noopener\">ateliers<\/a>, de <a href=\"https:\/\/www.kazuki.eu\/coaching-entreprise\/\" target=\"_blank\" rel=\"noopener\">coaching<\/a> personnalis\u00e9\u2026 car ici entre en jeu la notion de pouvoir et de l\u2019Ego.\u00a0 Si certains ont \u00e9t\u00e9 nomm\u00e9s managers, ce n\u2019est pas pour autant qu\u2019ils sont de bons leaders\u00a0!<\/p>\n<h2><strong>Diff\u00e9rence(s) entre Manager et Leader\u00a0?<\/strong><\/h2>\n<p>En effet, le manager a acquis sa position suite \u00e0 une d\u00e9cision de sa hi\u00e9rarchie qui l\u2019a promu \u00e0 un poste de gestion d\u2019\u00e9quipe.\u00a0 Le leader quant \u00e0 lui prend naturellement cette place et est reconnu en tant que tel par les membres de l\u2019\u00e9quipe.\u00a0 C\u2019est la principale diff\u00e9rence entre ces deux termes.<\/p>\n<p>Alors que le manager est centr\u00e9 sur l\u2019organisation de la t\u00e2che et focus objectifs, le leader sera centr\u00e9 sur l\u2019humain et la vision \u00e0 court, moyen et long terme.<\/p>\n<p>L\u2019id\u00e9al \u00e9tant d\u2019avoir les deux comp\u00e9tences.<\/p>\n<h2><strong>Capacit\u00e9 d\u2019autonomie au travail<\/strong><\/h2>\n<p>La capacit\u00e9 d\u2019autonomie au travail sera d\u00e9finie par un cadre d\u00e9fini et mesurable qu\u2019il sera possible d\u2019ajuster r\u00e9guli\u00e8rement.\u00a0 Ceci permettra \u00e0 l\u2019\u00e9quipe de ressentir la marge de man\u0153uvre et s\u2019adapter.\u00a0 Tout d\u00e9pendra, bien entendu, des membres de l\u2019\u00e9quipe et de la capacit\u00e9 des leaders \u00e0 savoir d\u00e9l\u00e9guer.\u00a0 Il n\u2019est pas rare d\u2019avoir en leadership collaboratif des freins et des croyances qui se situent au milieu de la ligne hi\u00e9rarchique.\u00a0 Un blocage conscient ou inconscient d\u2019un responsable qui a peur de l\u00e2cher prise avec la croyance que celui-ci entra\u00eenera in\u00e9luctablement la perte de son pouvoir et du contr\u00f4le.<\/p>\n<h2><strong>Plus d\u2019autonomie = diminution du contr\u00f4le et augmentation de la confiance<\/strong><\/h2>\n<p>L\u2019autonomie implique donc une diminution du contr\u00f4le\u2026 ne pas faire \u00e0 la place de l\u2019autre mais lui montrer\u2026 De l\u00e0 le lien avec la photo et la citation de <a href=\"https:\/\/fr.wikipedia.org\/wiki\/Confucius\" target=\"_blank\" rel=\"noopener\">Confucius<\/a>\u00a0: \u00ab Quand un homme a faim, mieux vaut lui apprendre \u00e0 p\u00eacher que de lui donner un poisson\u00a0\u00bb ou celle de <a href=\"https:\/\/fr.wikipedia.org\/wiki\/Lao_Tseu\" target=\"_blank\" rel=\"noopener\">Lao Tseu<\/a>\u00a0: \u00ab Donnez \u00e0 un homme un poisson, et il aura \u00e0 manger pour une journ\u00e9e. Apprenez \u00e0 un homme \u00e0 p\u00eacher, et il aura \u00e0 manger toute sa vie.<\/p>\n<p>Agir en offrant plus d\u2019autonomie, c\u2019est aussi apporter sa confiance en l\u2019autre.\u00a0 Je sais que tu peux le faire.\u00a0 L\u00e0 les perfectionnistes penseront\u2026 pas aussi bien que moi\u00a0! Voil\u00e0 encore un autre frein possible au sein des \u00e9quipe.\u00a0 Toutefois, le parfait n\u2019existe pas, non\u00a0?<\/p>\n<h2><strong>Autonomie d\u2019action ou autonomie de relation <\/strong><\/h2>\n<p>L\u2019autonomie d\u2019action sera port\u00e9e par le d\u00e9veloppement de la motivation et l\u2019apport de comp\u00e9tences compl\u00e9mentaire. Formation interne ou externe, soutien, parrainage\u2026<\/p>\n<p>L\u2019autonomie de relation aura aussi toute son importance puisqu\u2019il s\u2019agira de d\u00e9pendance ou non, de critique positive (feedback)\u2026<\/p>\n<h2><strong>Il y a donc 4 niveaux d\u2019autonomie\u00a0suivant le d\u00e9veloppement de l\u2019axe motivation et de l\u2019axe comp\u00e9tences <\/strong><\/h2>\n<ul>\n<li>Premier niveau : D\u00e9butant avec une forte motivation<\/li>\n<li>Second niveau : Apprenant avec une motivation faible<\/li>\n<li>Troisi\u00e8me niveau : Comp\u00e9tent prudent<\/li>\n<li>Quatri\u00e8me niveau : Expert autonome<\/li>\n<\/ul>\n<h2><strong>Autonomie impos\u00e9e \u2013 T\u00e9l\u00e9travail et management \u00e0 distance <\/strong><\/h2>\n<p>La situation actuelle impos\u00e9e par le t\u00e9l\u00e9travail, induit un nouveau regard sur le management.\u00a0 Pour de bonnes conditions de travail et de collaboration, il est n\u00e9cessaire d\u2019accorder sa confiance au salari\u00e9 et en ses capacit\u00e9 de g\u00e9rer son travail sans lien constant avec sa hi\u00e9rarchie.\u00a0 Les managers se sont vus dans l\u2019obligation de revoir leurs pratiques manag\u00e9riales mais cela n\u00e9cessite la mise en place de nouvelles pratiques qui doivent tenir compte de\u00a0:<\/p>\n<ul>\n<li>Respect des aspects l\u00e9gaux \u2013 obligation de t\u00e9l\u00e9travail sauf si le poste ne le permet pas et dans ce cas d\u00e9claration en temps utiles des salari\u00e9s ne pouvant t\u00e9l\u00e9travailler (mais aussi d\u2019autres aspects comme\u00a0le droit \u00e0 la d\u00e9connexion digitale\u2026 \u00e9quilibre vie priv\u00e9e\/vie professionnelle)\u00a0;<\/li>\n<li>Fixer un nouveau cadre, r\u00e8gles et les modifier en fonction de l\u2019\u00e9volution\u00a0;<\/li>\n<li>Optimiser l\u2019utilisation des outils de communication\u00a0et outils collaboratifs\u00a0;<\/li>\n<li>Garder le lien pour maintenir la proximit\u00e9 relationnelle et la structure de l\u2019\u00e9quipe\u00a0;<\/li>\n<li>D\u00e9velopper l\u2019autonomie de tous\u00a0;<\/li>\n<li>Augmenter la conscience de ses capacit\u00e9s, la connaissance de soi et la gestion des \u00e9motions et sentiments (solitude, sensation perte de lien\u2026) \u2026<\/li>\n<\/ul>\n<p>Le mois prochain, nous partagerons un article sur la <a href=\"https:\/\/www.kazuki.eu\/articles\/cle-droit-deconnexion-belgique\/\">4<sup>\u00e8me<\/sup> cl\u00e9<\/a> en lien avec notre <a href=\"https:\/\/www.kazuki.eu\/blog\/cle-balance-vie-privee-vie-professionnelle\/\" target=\"_blank\" rel=\"noopener\">2<sup>\u00e8me<\/sup> article<\/a> mais qui figure aussi dans notre <a href=\"https:\/\/www.kazuki.eu\/articles\/cle-autonomie\/\" target=\"_blank\" rel=\"noopener\">3<sup>\u00e8me<\/sup> article<\/a>.
